Normalisation

Normalisation in Zoho People is the process of reviewing and adjusting raw performance ratings across the organisation to correct for manager bias, rating inflation, or rating deflation — ensuring that performance scores are comparable and equitable across different teams and departments.

What is Normalisation in Zoho People?

Normalisation is HR’s calibration step after managers submit their appraisal ratings. Left unchecked, some managers consistently give high ratings (inflation) while others are consistently harsh (deflation). Normalisation identifies these patterns and adjusts ratings to create a fair, comparable distribution across the organisation.

The normalisation process

  1. Managers complete their appraisal reviews and submit ratings.
  2. HR reviews the rating distribution by department, team, and manager.
  3. Outliers — departments where 90% of employees received the top rating, or where the distribution is unusually skewed — are flagged.
  4. HR or a calibration committee reviews these cases and adjusts ratings where justified.
  5. Final, normalised ratings are locked and used for compensation and promotion decisions.
